My new YouTube video is live!
In the last 3 years, I've built outbound systems for 300+ companies, from Fortune 500s to pre-launch startups.
One client has booked 4,000+ leads in 9 months and closed $1.5M in new ARR, just from cold email.
In the video, I break down the exact 6-step system we use to build these from scratch.
Here's a preview of what's inside.
1. Define your ICP
Pull closed-won and closed-lost accounts into an LLM:
Find the firmographics, technographics, and custom data points that correlate to higher ACVs
Build a 3-tier scoring model (Tier 1, 2, 3) and backtest against closed-won
2. Set up email infrastructure
The rule of thumb for sending at volume:
2 mailboxes per domain, 15 emails per day per mailbox
100 domains and 200 mailboxes gets you 31,000 prospects per month on a 2-step sequence
LinkedIn caps at 20 DMs per day per account before you risk a ban
3. Pick your campaign type
Three play types that work:
Volume-based: cold outreach to your full ICP
Micro campaigns: one-off plays (events, closed-lost reactivation, upsells)
Signal-based: website visitors, hiring changes, tech changes, fundraising, competitor followers
4. Source your TAM
Three sourcing methods, each covering a different slice:
Scraping: Python, Apify, Octoparse (for directories not in databases)
5. Write the copy
Four elements make or break every email:
Positioning: what you do, in plain language
Offer: specific and risk-reversed, not a value prop
Personalization: through hyper-segmentation or AI
A/B testing: 2-step sequences, 50-70 words, no links
6. Report and optimize
Log every reply back to the CRM so you can learn from what's working:
Positive replies trigger a Slack alert with the prospect's phone number for an immediate call
Reply rates broken down by persona, company size, industry, and campaign
Learnings feed back into the next round of campaigns
